Stayfarer/Services/The retainer

The Findability & Direct-Booking Retainer

Findability isn't a project that finishes; it's a position that's held. The retainer is the monthly engine that holds and grows it — and the reason Stayfarer exists as a practice rather than a one-off shop.

Leg 3 of 3 · from RM 600/month at the founding rate · judged the way you read an OTA statement: in numbers

Why monthly is the honest shape of this work

Everything the audit measures moves. Engines change how they answer; competitors publish; reviews age; a platform reprices its fees with a date attached, the way Airbnb's last hosts move to the single 15.5% fee this September. A property that measured perfectly in March and stopped is navigating on a March chart.

The monthly loop is modest and relentless: re-run the query battery against your dated baseline; keep the review engine and content cadence turning; watch your market for what changed (rules, fees, engine behaviour, new competitors) and act on it before it acts on you; and report the two numbers.

The two numbers

Where the engines cite you. The same queries, scored the same 0–3 way, month against month, with screenshots. Not "impressions" or "reach" — whether a traveller asking about your area meets your name, and whether that's improving.

What share booked direct. From your own booking data. This is the number the whole exercise exists to move, on one page, beside the commission it represents. Some months it will dip — seasonality is real, and a report that only ever brings good news is an advertisement, not an instrument.

What we will not do

Promise a specific citation or ranking — nobody controls these engines, and anyone promising placement is selling weather. Advise delisting from OTAs — we reduce dependency on your busiest channel; we don't pick fights with it. Run engagement-bait content mills in your name — the engines are drowning in that flood, and being the verifiable exception is precisely the strategy. Lock you in — see below.

Pricing, and the cancel-anytime discipline

Priced by property size, against the commission you already pay the OTAs each month — never against a "marketing budget". From RM 600 a month at the founding rate for a 2–9 room stay, RM 1,200 for a 10–40 room boutique, all 60% below standard and held for as long as you stay. The test we hold ourselves to in every proposal: the retainer must credibly cost less than the leak it works on, or we'll tell you not to sign it. Every tier, and what each includes. Founding rates close 31 December 2026, and the first operators get the version of us with the most to prove.

No lock-in. The report is built so you can see whether the fee is being earned, and cancelling is allowed to be easy. That's not generosity — it's the pressure that keeps a retainer from decaying into an invoice with a newsletter attached, which is the fate of most marketing retainers you've met.

Questions owners ask us

How is the retainer priced?

By property size, against the commission you already pay the OTAs each month — never against a marketing budget. From RM 600 a month for a 2–9 room stay, RM 1,200 for a 10–40 room boutique, at founding rates 60% below standard and held for as long as you stay. The test we hold ourselves to: if the retainer can't credibly cost less than the leak it works on, we'll tell you not to sign it. The full rate card is public.

What's in the monthly report?

The two numbers that matter — where the engines cite you (the same query battery, re-run and scored against your dated baseline, with screenshots) and what share of your bookings came direct, from your own booking data. Some months the second number dips; seasonality is real, and a report that only ever brings good news is an advertisement rather than an instrument.

Is there a lock-in period?

No. The report is built so you can see whether the fee is being earned, month by month, and cancelling is allowed to be easy. That isn't generosity — it's the pressure that keeps a retainer from decaying into an invoice with a newsletter attached.

Retainers begin after an audit — the baseline is what makes the monthly numbers mean anything. It's the founder who replies, on both buttons.
